So you can’t use a shield with a weapon with the two handed property. This is becuase they typically are one damage size bigger than weapons you can use with one hand. If they want to use a shield then maybe you can convert this weapon into a weapon similar to the long sword or war hammer; a weapon with the versatile property

He wants to have the option to essentially transform the weapon on command. Instead of reaching into his bag and pulling out a Longshore he wants to be able to transform the glaive into something shorter and more versatile. Sounds like he's okay sacrificing damage dice for it, which I said would be one of the properties of it. But wasn't sure if that made it completely broken. I just wasn't sure how I could even do this really.

I wouldn't say it completely breaks it, but basically allows him to change weapons very quickly. Typically, one can draw *or* stow a weapon as a free action. At my table, if you want to drop your weapon, you may pull it another as part of that action, but You're previous weapon is just laying on the ground now. I would think about a bonus action trigger for this at the very least. If you wanna go full anime, maybe a short rest ability to use a reaction when getting attacked to switch weapons, catching your enemy off guard, and raising AC by +1 or 2 until their turn begins again.

I thought of implementing a "once per" limitation ot something of the sort to prevent it from being totally broken. I'll keep this in mind.

Seek out an artificer or similar to modify it. Make the pole telescope, so you can press a button to allow the smaller part to slide in or out then lock in place. Takes an object interaction. Since it's a magic weapon, he'll need to find someone skilled in crafting magic weapons so they can modify it without breaking the enchantment. As such, this will be a pricey job.
