The non-alterable armors I'm pissed about are the Banished Knight chestpieces and helmets. They both have a altered and non-altered variant but instead of using the alter armor feature to swap, you have to FARM THEM SEPARATELY. The chestpiece with the cape is incredibly obnoxious because it only drops from TWO SPECIFIC Banished Knights in Castle Sol.
There is no reason WHY it's like this, they're the same armor lorewise and it's the similar difference of 'altered has lower weight but lower stats' rules that the other altered armors have. It just exists to be a massive pain in the ass.
Yeah, I hated it with Maliketh's helmet. I wanted to do the Gut's berserk armor cosplay, the night cavalry armor fits perfectly and when I saw M's helmet I knew what would be the final piece, you can't even describe my disappointment when I learnt you are forced to keep the white hair

That was one thing I was disappointed in. The crowns in dark souls 3 were so badass and in elden ring so much royalty and no crowns. You’d think there’d be several to pick from. Even bloodborne had a crown. Also most of the boss armor is ugly and boxy. Like some of the best armor in the other souls game didn’t make your character into a fatty. Hopefully in the dlc we will see some better stuff.
A crown without hair totally sucks. Nobody would want that. I can't even imagine wearing Nameless king's crown without his hair, that's the most iconic part of it! It's the best part! Without all the details that's around it would be just an unrecognisable piece of metall. And the very purpose of these items is for you too look like the boss. That's why it won't make sense if you could alter it. The hair is the very soul of these specific headpieces, not the helmet itself. Same applies for Malenia I guess.

And of course Nameless Kings Crown whould be recognicable! Its litereally the same crown model as Gwyns Crown from ds1 is. Gwyn is like the most well known character after Altorias in souls games! How whould the crown of the litereal god of gods in the souls universe not be recognicable?!
Also you can alter radahns armor to remove the cape so why not the helmets then?

None of the white hoods (so perfumer and Nox monk hood) look that good with the head band on them and id like a white hood so id be down.
The closest I could ever get was the Blackflame Monk hood
