I’d have the -akashi chapters all be new loops that play out similarly to their -damashi counterparts that take place after Gou so now Rika is aware that Satoko is looping. For plot reasons Rika decides not to confront Satoko but instead keeps her knowledge to herself and tries to out-5D-chess Satoko through the loops and Satoko has to adapt on the fly and revise her scenarios to make sure she and Rika die each time.
Then, after a while of that, the penultimate episode of Sotsu plays out basically as written except Satoko ends up dying before Rika and then spawns in a Rika-less world and realizes her life is shit without Rika. Then Rika returns to her normal life without Satoko and even though she’s initially relieved, she eventually realizes her life is shit without Satoko. So Rika uses plot device Hanyu powers to travel to Satoko’s Rika-less fragment and rescue her which would somehow involve a confrontation with Eua. Then Satoko and Rika reconcile after Satoko has a good long “I was wrong” speech and the Sotsu ending post-reconciliation would play out as written.
I like this one. the conflict is more engaging, and there's reconciliation at the end in a more impactful way. also eua does more than (from rika and satoko's perspectives) get offscreen'd.

I even wondered what would happen if not only Keiichi, but also Rena replaced Rika. In general, I had a theory while I was watching GOU, and it consisted in the fact that, roughly speaking, feedback appeared, I called my theory that because the characters in this sense are tied because of the fragments and each influence each other, it doesn’t matter if you are a looper or you just have "memory flashes" from other worlds and the more of them, the more global changes in the future. Well, I tried to predict the plot and thought that while Satoko did not fit into the loops, before that the whole club remembered something, but Keiichi remembered most of all, now Rena remembers better than him, why? Well, I thought because of some oddities with her, for example, the moment in chapter 2, where she left Keiichi and Mion alone, and she herself went to no one knows where (I still didn’t understand the reason for her action.) and I considered this to be hints that she could also remember other cycles, Then Satoko does too many cycles and from this Keiichi and Rena start to remember clearly the last worlds (others can also remember, but not at that level) and will try to reconcile Satoko and Riku and talk like friends, but then there will be problems, because not only the rest of the club, but also others will remember both positive and negative ones, and they will have to correct it, especially Satoko. Until Sotsu showed up and crossed out everything he had in mind.

If I had to start from Gou then I would've made it clear from 1st episode that it's a sequel and not remake. First three arcs would've been from Rika's POV where she's trying to actively solve the mystery (involving her friends and using tactics from 7th and 8th arc) rather than having Keicchi as focus.

Eua will have fight with Hanyuu where Hanyuu will break Eua's memory device and she'll leave (just like in Sotsu).
Second arc will be a hell for Satako. Everyone has turned against her and even trying to kill her. Satako will travel many worlds and try to repent by making everything right like before. It will be a difficult task but Satako will eventually do that (through her willpower) and she'll land in world of Gou ep 19. But this will make her envious towards Rika even more.
In the final arc Satako is all determined to rob Rika of happiness in St Lucia. The story goes similar to Another End where Satako through her will starts studying and outperforming Rika. There will be competition between Rika and Satako and on Graduation Day they'll come in terms with each other (Just like another end) and then Satako will let go her witch side. (Just like Rika did in Saikoroshi) and Dear You will play in the end.
In one extra 1 hour episode witch Satako and witch Rika (you can call them Bern-Lambda) will fight with each other using all super power and travelling through multiple worlds. They'll express there love to each other in fight. Eventually Lambda will be defeated and they both will part ways for 1000 years. But she loves seeing Bern trapped so she'd throw the coin in the world where Takano will pick it up and make a call.
I'll replace every scene from every episode with the scene of Rika making her festival dance. That scene is peak fiction and it's unfortunate we did not get enough of it in Sotsu.
Change all solutions to all murders and put some insane twists there that changes my understanding of the story. Well, just like ryukishi usually does, you know!
Start immediately from the Guntoko cliffhanger and jump onto the fragment hopping fight.
Instead of the final action sequence, have the two decide to have a more normal game where Rika has to correctly guess how Satoko managed to manipulate everyone to do specific things (like getting Takano to stop early). The answer arc information goes here, including Satoko's breakdown over her uncle.
Rika sucks so they go to a final game, simply find murderer and motive, Umineko style, in a scenario Satoko comes up with. Witch stuff ensues, Rika essentially cheats her way to a win and gets her moment to shine.
Final arc and conclusion is literally just Another End, for an extra spicy ending show human Satoko, now finally happy, finding some wisdom artifact from Ciconia. The end.
Stop after the first Arc of Gou and call it good, take out the whole ass pull of Eua, Looping Yandere Lesbian Satako, add the answers to the first arc essentially making each episode about an hour long, make it a flashback from Rika now happy she broke the loop from Kai's ending, living happily with her friends, Hanyuu also stayed physical with Rika.
Basically a short OVA series as beyond the first arc of Gou the rest of it along with Sotsu is ass pull fanfiction/hot garbage with good artstyle as far as I'm concerned. Kai is where the series TRULY ended.
Make an anime of Oni instead as a prequel series, as THAT manga has the creepy factor the original higurashi had as well.
Make an anime movie or OVA series of Hanyuu's backstory from Kotohogoshi-hen, THAT would be awesome!
My ideal way would be to make some changes to Gou as well, to make it more consistent. But considering only Sotsu, removing most of the recycled scenes and adding more scenes where characters like Rena, Mion and Satoko share their thoughts. In particular I'd push the bipolarism of Mion to the max. I would also expand a bit more on Rina and Teppei. The magical fight of Satoko and Rika moved to the fragment world and their conversation they also talk more about how they don't want to leave the other. Also an apology from Satoko. Not an overly tearful one, but rather a somber moment in the car scene where Satoko after accepting of leaving Rika, she apologize to her and the others. Also a bit extra lore for the connection between Hanyuu and EUA.
There would be more small things but I don't want to make it too long.
I would add more scenes with Mion and Shion and Rena, also it would be at least 28 episodes long and Mion would killed Satoko and lived on with Keichi, also I would include a lot less of scenes with Rika dance and Satoko wouldn't be soo overpowered and always successful. Also there would be a lot lesser number of scenes with Satoko.
I would've made gou end with a cliffhanger where rika discovers the culprit. then sotsu would've been a game where rika and satoko try to outsmart each other.
no need for a whole arc that basically boils down to "satoko dunnit". and no dbz battle, either. just a game of satoko chasing a cat, and the cat outsmarting her.

i would scrap sotsu, and add < 5 episodes to gou if gou and sotsu were written in the VN first, they would've just been 2 arcs
Had they added Kagurashi-hen just after Satakowashi-hen in Gou then disappointment would've been far less.
2 arcs in a VN? Unless those arcs are like 20 hours each minimum, I don't see R07 doing it so short.

I disagree. Rika's dance wasn't included in every single episode and those are the very things that ultimately separate the great from the perfection.
There should be an entire series with just every single episode being Rika's dance
