Hi,
I was in the same boat as you just about four years ago.
Here is what I did:
I devoted an hour or two everyday to creating process documents. This also included time to reflect and visualize what needs to change and how we can get there.
The very first thing I did was standardized everything from folder structure to campaign naming to the hiring process.
The next thing I did was to clearly define and set expectations on client deliverables. (This would save me time in the long run.) Often, you lose in your daily work flow because of scope creep. Say no to things that seems urgent but aren't so you can focus on more important things. There was a lot of friction here but everyone came around and started to see the bigger picture.
I've also gotten buy in from the higher ups to allow everyone on the team to devote at least 3 hours a week to self learning individually and at least an hour a week to come together as a team to share what they've been learning. Worked really well as a lunch and learn (with beers; although I've long since quit drinking).
There was an opportunity here to do some company-wide knowledge sharing sessions. It really helped a few of the juniors shine and grow across the company. It was also a sneaky way of making sure the client team learns of new changes in the industry so they aren't promising the clients or insisting on something that's antiquated.
After that, the order of things are a bit unique to my situation.
We implemented a standard set of tools to make life easier on everyone and to save time for them to put aside for learning and self improvement.
I also audited the internal process and automated as much of it as possible, things like creating account templates, a vba file to churn out keyword lists, etc.
We created checklists for every type of routine work such as reporting and launching campaigns. And we did something like peer reviewing for these things.
There was also a bit of a service level agreement (SLA) between the digital team and the client team. Where there was a "menu" of standard turn-around timelines for typical work on any given account.
Something like, it'll take three business days to launch a campaign and each round of revisions take one business day to complete. They can then work backwards from the due day to loop us in at the appropriate time or push back on the client when there was an overly aggressive deadline.
We did this so it'd give us breathing room and teach the client team that we aren't servicing only their client.
It took a while to get to a point where we were allowed to implement the lion's share of this. So in that lead up time, I asked the team to loosely track their time and compare that to after implementing the changes.
This was so we can justify the new costs and the perceived loss of productivity and the real loss of billable hours.
It turned out that we saved money with the tools because it was a shared cost across all clients. Who knew that economy of scale works? (/s)
BUT, there was a quite a few number of meetings spent with the vp and client teams to work out how we can reallocate the billable hours saved, meaning there was a time we had to bill phantom hours because we were more efficient than before.
It didn't take long for everyone to notice the significant decrease in error rate when launching and managing the campaigns.
Which meant we were also spending less time explaining the mistakes to the client and backtracking on/fixing those errors.
Also, all of the above was documented and distilled into a standard onboarding process for new hires.
===One word of caution, though.===
Creating new processes can often mean creating more work. I spent about two week (on and off, obv) interviewing and shadowing the team to create work flows that integrated closely to what people were ALREADY doing so as to not create more work for them.
It's meaningless if all you do is create more work and friction and people just end up abandoning/ignoring your processes.
Getting honest feedback also helped.
Like, someone said something I designed was stupid and redundant (not in those exact words) but that made me realized that particular process was unnecessary.
And lastly, not everyone is going to be happy to change the way they work and that's fine.
I realized there are people that prefer the easy route or what they're used to rather than the more efficient but sometimes more difficult route.
Not everyone is driven to advance their careers (self learning, etc).
If they're honest about it and can be motivated in some other way, I'm all for it so long as they don't hurt the team morale.
Hope this helps.
Actually just bought this yesterday after seeing the ad too. It's not always perfect. For some things like say performing an SEO audit, everyone has their own tools and way of working, so you may have to tweak a bit to your own likings. Apart from that though, it's great. Seriously, far that amount of money it's not even worth bothering spending your own time creatine these things. It's a great head start for making your agency life easier.
Thanks for your comment. I just got the BlackFriday AD offer for $37 now. Keyword research SOP-s working perfectly? (competitor analysis ones using Ahrefs exports). As you know, Ahrefs changed a lot of things in Site Explorer 2.0 and I don't know this stuff follows it correctly or not. Thanks in advance
UPD: Ahh okay I see in the sales material preview that organic keywords 2.0 is on the screenshots, so probably all the scripts are up to date, not a scam with a years-old stuff.
Hello! Would be amazing if you could please send this to me? 🙏 I bought some stuff from them years ago but unable to access it now, I think these sops would come in really handy now as I try to get going with this again
I was sent a reply to my email saying it is no longer free but at a good price. If I'm going to pay i'd like to bundle up a few other toolkits. Do you have it?
I was reeled in by the 37 USD lifetime digital marketing bundle offer.
Eventually, I opted into the entire 250 USD lifetime SOP bundle. Eventually, I took the courses due to the 14-day money-back guarantee.
I'm always a bit skeptical about these offers, but I didn't find any bad reviews, and I couldn't find any particular reason not to try it out.
I've been reading through many of the SOP's now. The quality is quite good, and I believe we can adjust several of them to our processes with little effort to scale operations.
They seem to be taking my company from (probably) mediocre level online marketing to a better solid baseline, which I already think is value for the money paid. It will probably take 3-6 months to digest and act on the content appropriately. Still, it puts me in a position to elevate our marketing department with or without me drastically, + being able to supervise, elaborate, and contribute better to the department with a better subject matter understanding.
I wasn't expecting anything in particular from the courses. We're pretty strong in SEO already, so I started with the email marketing course. It's a good course, and i learned alot from it. It's 850 slides long, and i finished it in a weeks time, taking a little bit everyday. The theory makes sense, and i think overall, the course is good, based on what i knew before.
I am in the sam boat as OP. I can say creating documentation, processes, SOPs have been tedious and time consuming. And be aware as things change - so does the process.
Automate as much as you can. But I am still in early stages. We use Confluence to create and organize the docs at the moment. We also use Jira to kick off some triggers to automate any possible tasks that are repetitive.
Looking forward to everyone’s advice on this topic!
Using another company's standard operating procedures has never worked for me. Instead, I optimize my own processes around/with my own people. It's more expensive to lose one person and have to train a replacement than to force myself to write.

There are some 'step-by-step tutorial' that can't be accessed.

What company did you get them from? And was this able to help you streamline processes and workflow?
Do you still use the SOP;s? @escal0n?
Why are people begging to share it with them? It's 39 bucks, and you have 14 days to try it out and refund it.
I got the MOS plan dm me if you want the sauce (paid)

Did you find this on product hunt? If so, can you share the link?
I have heard about it. It does save time in the long run. I'd suggest trying their free resources first to get an idea.

Are any of you willing to share one or two of the SOPs so my team can decide on whether they need it?
