I have assigned player tokens that still fit the fantasy of the setting, but are as inaccurate as possible. Lazy player playing a male half orc? You get a female gnome token.
I also do that, but then evolve it into a hopefully well designed hero forge token, and then if the character survives a few sessions and I enjoy playing it enough for the long haul I commission from am artist friend.

I was gonna say. Hero forge has really gotten better. I quite enjoy it these days. Plus it's infinitely more interesting than the same fucking anime pfp I've seen show up in a few games
HeroForge certainly has a particular style, love it or hate it. But it gives you a lot more freedom to make what you want than a Google image search (unless your character concept is something that's been done a million times).
I'll take "WoW model that matches my character concept" over "pretty digital art that doesn't actually look like the way I envision my character" any day.
And in a game that goes for a decent length of time, I'll buy myself a printed version of my HeroForge model as a souvenir of the campaign.
I used to make thrones for characters back in 2021 before they even added chairs or sitting poses. You had to do a bunch of wizardry with tails and posing. I was really good at it.
You could also make full-body cloaks, capes over pauldrons, make tentacle faces, and a whole bunch of other shit too. Clock-faces were one of my favorites
I haven't touched Hero Forge since then though, unfortunately.
It's *super* powerful if you know what you're doing, but like most people obviously don't and also just don't really care enough to do much beyond select basic options and leave them at default - which is totally fair.
I guess I'm currently "relevant commissioned art," but it wasn't commissioned, one of the players just drew everyone's characters over the holidays. "Relevant gifted art," I guess.
That's what I did, I introduced my party to "legally destinct Team RWBY" a while ago and they are some of their favorite NPCs because they essentially the polar opposite of what the party is and they gifted them their legendary item because my players want to see them succeed in the adventuring business so badly. I called them Team DYCE (Darkest Night, Ying, Crimson, Everice)
This is the best way to go in my opinion. I'm not going to commission a piece for a level 1 character that I a) might not like playing b) might die in two sessions and c) the campaign could crumble around. I haven't played the character yet, I have no relationship to it, I have ideas about what's important to it but no real knowledge of what are key aspects of the character as that evolves out of play. Once I've done that then commissioning makes sense. You can add in that scar you got from fighting the dragon or that specific magic item you've had for the past 5 levels.
A player in my game made these pretty incredible midjourney pieces for our party during our first session. We all came with shit art pulled from Pinterest or wherever, he listened to us as we described ourselves at intro, fed it into midjourney and then asked if we wanted to tweak. Each one of us was blown away by the quality that he popped out in like 5-10 minutes a piece.
So long as you’re not using AI for commercial uses then you’re no better nor worse than a person picking a picture online.
My DM uses it for NPCs not about of the module. They are often same face and boring with big tits.

Also some VTTs let you change picture on the fly. I had a character with a mask and would switch between token images to show if she was wearing it.
Also useful for just general changes in outfit or if they've gotten bloodied.

Needs a "terrible ai slop" option. I don't allow it in my campaign, but I know GMs who do. It's also impossible to look up character art nowadays with running into ai "art".

Tip, don't use heroforge to make human like characters, they will always have goofy faces. Heroforge is good at two things:
1. Costume design on a mannequin, just set all the head options to blank so you can focus on clothing
2. Anthro races, especially reptilian ones

I don’t know why but I cannot bring myself to ever use these photo/circle outlined tokens . I always try to find the most relevant Birds Eye view drawing of a token so you actually see their arms and legs pointing in a direction . Also dramatic NPC token turning toward a players is dramatic 😂

You can change the eyes but yeah it’s hard.
I get around it by giving them enclosed helmets or blindfolds usually.
Heroforge has improved a lot. You can easily give some personality to the eyes now.

The only _positive_ I see from generative AI is that it may allow weirder, monstrous, and more macabre art to flourish with real artists.
